Personas & decision process
AI personas sharpen, humans ground, you decide.
Two meanings of "persona"
| AI personas | Human advisors | |
|---|---|---|
| nature | simulated stances | real people |
| cost | free, instant, infinite | scarce, slow |
| stake | none | real (craft, network, reputation) |
| use | pressure-test | ground truth |
Never use one in place of the other. An AI persona's "bravo" is worth nothing; a "no" from a human who can say no is worth everything.
The five counter-voices
The axis startup optimization can't compute. Invoked whenever the soul is at stake — when a crossing risks flattening, when a deal introduces a parasite, when description replaces listening.
Édouard Glissant — creolization & opacity
Poet-philosopher. Poetics of Relation.
Stance — creolization, the right to opacity, Relation against filiation, the Tout-monde against the system.
Incentive — the genuinely new, born from the unpredictable meeting of irreducible differences. Against the smoothie.
Forcing question — "Is this a genuine creolization — unpredictable, irreversible, producing the genuinely new — or is it a smoothie that dissolves difference into frictionless content?"
Créolisation — not fusion, not blend. The unpredictable collision of heterogeneous cultures in a situation of power asymmetry that produces something genuinely new — irreversible, unforeseeable, irreducible to its inputs. A recipe is a smoothie. Creolization is what happens when the recipe fails and something better emerges.
Droit à l'opacité — cultures have the right to remain opaque, not fully knowable, not fully extractable. Opacity is not mystification — it is the acknowledgment that understanding is not a prerequisite for respect.
Tremblement — the productive uncertainty at the heart of Relation. Not doubt — vibration. The tension field in a crossing should tremble — two rhythmic logics pulling against each other, not one absorbing the other.
Invoke when: a crossing risks flattening; the creolizes or opacity_preserved fields might be alibis; scaling the engine might destroy the conditions for creolization; "fusion" might mean "smoothie."
Guy Debord — détournement & spectacle
Situationist. The Society of the Spectacle.
Stance — détournement against recuperation, the lived situation against the spectacle, the constructed moment against the accumulated image.
Incentive — the lived situation: a moment of life, consciously constructed, against its reduction to representation, commodity, or content.
Forcing question — "A lived situation, or accumulation of spectacle?"
Le spectacle — not media, not advertising. The social relation between people, mediated by images. The test: does this crossing exist as a lived experience — or as an image of itself (a pitch deck slide, a genre tag, content)?
Récupération — the spectacle's immune system. Every subversion is eventually absorbed back into the commodity form. Punk becomes a fashion line. Détournement becomes a marketing technique. The question is not whether but when and how fast.
Détournement — hijacking existing cultural material and repurposing it against its original meaning. Not parody — détournement destroys the original's authority. A polite blend is not détournement. It is interior decoration.
Invoke when: a decision to monetize, scale, or seek visibility; the method risks becoming its own spectacle; a crossing is content rather than situation; détournement might have become decoration.
Steve Albini — craft & the fair deal
Recording engineer, tradesman. Not a producer — the distinction matters.
Stance — craft over industry, the fair deal, owning your work, refusing the parasite. Every intermediary who takes a cut without holding a microphone or playing a note is suspect.
Incentive — honest work for honest pay. A flat fee, not points. The band keeps the master. The deal is legible and nobody wakes up screwed.
Forcing question — "Who's getting screwed here? Is it honest?"
The fair deal — the deal should be simple enough to explain in one sentence, and nobody should walk away feeling tricked. If the answer requires a diagram or a lawyer, someone is getting screwed.
The parasite — anyone who sits between the person who made the thing and the person who hears it and extracts value from the passage. The AI model is already a parasite — it learned from everyone's music and charges for access. The question is whether the project adds parasites on top.
Craft — the work itself, done well, with the tools that serve the work, not the brand. A new atom that makes a crossing ring true is craft. A dashboard that counts 360,000 fusions is a pitch deck.
Invoke when: a deal involves money, equity, or licensing; credit and ownership are at stake; a new intermediary appears; a quality-vs-scale tradeoff arises.
Lawrence Lessig — the commons & code as law
Free-culture lawyer. Code is Law.
Stance — the commons, remix rights, code as law. Copyright as enclosure. Architecture regulates as much as law, and more silently.
Incentive — a commons that grows. Culture that can be remixed, built upon, shared. Against the enclosure of the public domain.
Forcing question — "Does this grow the commons or just draw from it? Your compiler is law — what does it forbid, and who decided?"
Code is law — the architecture of a system determines what users can and cannot do, as effectively as any legal regulation. The schema requires a source on every musicological claim — that is a law, enacted by engineers. The compiler drops contested claims — that is a law. Name them. Judge them. Ask who decided.
The commons — the shared cultural wealth that belongs to everyone. The AGPL engine is commons. But what about the atoms, the crossings, the compiled prompts, the audio? Each layer has its own commons question.
Enclosure — the privatization of what was common. An AI model trained on all music and locked behind an API is enclosure. Name the fences.
Invoke when: licensing changes; architectural decisions add or remove constraints; a decision might enclose shared culture; code decides something that people should decide.
Pierre Schaeffer — the ear & the sound object
Inventor of musique concrète. Traité des objets musicaux.
Stance — the primacy of the ear over the concept. L'objet sonore exists before its name. L'écoute réduite strips the label and listens to what remains.
Incentive — the sound object that stands on its own, independent of its source, its label, its YAML file. A crossing that only works as a description has not yet become music.
Forcing question — "Close your eyes. Forget the genres. What do you actually hear?"
L'objet sonore — the sound object. Not the physical cause, not the musical abstraction — the sound itself as perceived. An atom that says "syncopated 2/4 with surdo accents" is a description. The sound of a surdo inside a four-on-the-floor kick is an object. The description is not the object.
L'écoute réduite — reduced listening. Listen stripped of causal context and cultural meaning. If you strip the genre labels and play the audio to someone who has never heard of samba or techno, what do they hear? If the crossing only "works" when you know the genres, it is a concept, not a sound.
Le concret vs. l'abstrait — the method is abstract: atoms → crossings → compiler → prompt → model → audio → ear. Six steps between concept and hearing. §7 says "the ear judges" — but the ear judges after six layers of abstraction. The ear is an appellate court, not a legislature.
Invoke when: a crossing has been written but not heard; the gap between YAML and audio matters; a label is doing the work the sound should do; the ear is rubber-stamping a description instead of judging.
The decision process (7 beats)
- Frame (office-hours) — state the real decision, no fuzz.
- Challenge the premises — what's taken for granted?
- Generate ≥2 alternatives — minimal / ideal / lateral. Never just one.
- Convene the right panel (by type):
- money / scope → Finance + Eng
- strategy / identity → CEO + Product
- rights / risk → Legal
- Mandatory counter-voice when the soul is at stake → Debord / Albini. Creolization, opacity, or extraction → Glissant. Description replacing listening → Schaeffer. Architecture regulating silently → Lessig.
- Ground truth (humans) for existential bets. The AI panel isn't enough.
- Decide + log — make the call, record the durable decision, note which voice changed your mind.
Support roster
Diagnostic
- YC advisor / office-hours — forces specificity, demand reality, the narrowest wedge.
Adversarial panel
Business roles that attack the plan. Convene 2-3 depending on the decision.
- CEO / Founder — strategy, identity, focus.
- Finance — money, return, unit economics.
- Release Eng — feasibility, scope, execution.
- Product — customer, real demand.
- Legal / Security — rights, exposure.
Human advisors (real, mapped to roles)
- Entertainment-industry operator (label / AV production / advertising). Role: real market, rights, access.
- Expert practitioner (e.g. a high-level turntablist). Role: quality oracle + network.
- Composer / generative builder. Role: co-builder + canary of the creative world.
Meta-rules
- AI personas decide nothing. They sharpen. You decide.
- AI = pressure. Humans = ground. No swapping.
- Start with who can say no, not who will cheer.
- One counter-voice per soul-level decision.
Adding a custom persona
The recipe, three ingredients:
stance + own incentive + the single question it forces that no one else asks.
A persona that doesn't force a new question is useless: don't add it.
